Leather Bag Hardware: What to Check
Almost no bag dies of leather failure. It dies at a zip, a strap attachment or a seam — here is how to inspect all three before you spend anything.

Spend an hour reading reviews of leather bags after a year of use and a pattern appears immediately. Almost nobody complains that the leather failed. They complain that the zip split, that the strap pulled out of the body, that a seam came apart, that the edges went furry.
That is the single most useful thing to know when buying: the hide sets how good a bag can look, and the hardware sets how long it lasts. Most buying advice, including a lot of ours, spends its time on the first. This page is about the second.
Zips: the number one failure point
A zip on a daily bag is operated thousands of times a year under load, in dust and weather. It is the most stressed component on most bags and the one most often cheapened, because it is small and buyers do not look at it.
What to look for: a maker’s name stamped on the slider. YKK is the most common, and the specific brand matters less than the fact that one exists — a stamped mark means the manufacturer specified a component rather than accepting whatever was available. That decision tends to correlate with the rest of the build.
Also worth noting: a zip that curves around a corner is under far more strain than a straight one, and two-way zips double the number of things that can go wrong. On a bag you will keep, simpler is more durable.
Strap and handle attachments: the number two
Every ounce in a bag concentrates at the points where the strap meets the body. That is where the leather tears — not in the middle of a panel.
Good construction shows one or more of: a reinforcing patch of leather behind the attachment; a rivet or metal D-ring anchored through several layers; cross-stitching in a box or an X rather than a single line. Any of those distributes load into the panel instead of concentrating it on a few stitches.
Poor construction is a strap sewn directly onto a single layer with a straight run of stitching. It looks fine and it holds fine, right up until the day it does not. This is why we keep telling people not to store bags loaded and not to hang them by one strap for months — both stress exactly this joint.
Stitching
Two things to judge, and both are visible in a decent listing photo.
Density. More stitches per inch means each one carries less load and a single failure propagates more slowly. Long, widely spaced stitching is faster and cheaper to produce and weaker in use.
Straightness. Wandering seam lines indicate a process without much control. It is a proxy rather than a direct fault, but it is a reliable one: a maker who is careless about a visible seam is rarely meticulous about the reinforcement you cannot see.
On handmade bags — several of the picks in our vintage briefcase roundup — expect slightly less uniformity and often heavier thread. That is a different tradition rather than a fault, and heavy saddle stitching is genuinely stronger than machine lockstitch.
Edges
Edge finishing is invisible until it is not. A raw cut edge frays, absorbs dirt and darkens unevenly, and it is usually the first thing that makes a bag look tired even while the panels still look fine.
Finished edges come in two forms: folded and stitched, where the leather is turned under and sewn, which is the most durable; and painted and burnished, where the edge is sealed with a compound and polished smooth, which is common and perfectly good. Both take labor, which is exactly why they signal a more carefully made bag.
The base
Bags are set down — on desks, floors, pavements, station platforms — and the base corners take all of it. Two features are worth looking for.
A reinforced base panel, meaning an extra layer of leather or a stiffener, resists abrasion and stops the bag sagging into a curve under weight. Metal feet lift the leather clear of wet and dirty surfaces for a few dollars of hardware, and they are the single cheapest longevity feature a maker can add.

Hardware material
Solid brass or steel fittings do not crack under load and do not wear through a finish. Plated pot-metal does both: the plating rubs off first at the points you touch most, and the underlying metal is more brittle.
Almost no listing states which it is, so use proxies. Heft is one — solid fittings are noticeably heavier. Price is another, since solid hardware costs several times what plated equivalents do and a maker who paid for it usually says so somewhere. And on a bag you can handle, a plated finish often has a slight seam or a very even, sprayed-looking color.
Reading reviews for construction
The most efficient trick on this page: open a listing’s one- and two-star reviews and look for four words — zip, strap, stitching, peel.
Reviews written after a year of use tell you what photographs cannot, and those four words surface almost every real construction fault. “Peel” is especially useful because real leather does not peel — if reviewers report flaking, the bag has a coating regardless of what the title claims, which our fake leather guide covers in full.
What is worth paying for
If you are choosing between two bags at similar prices, the one with a branded zip, reinforced strap attachments and finished edges will outlast the one with a better grade of leather and neither. That is the practical hierarchy, and it is the opposite of how most people shop.
The good news is that hardware faults are the repairable kind. A cobbler can replace a zip, reset a rivet or remake a strap for a fraction of the bag’s cost — which is a genuine advantage leather holds over synthetics, where the material itself is what fails. Frequently asked questions
What is the most common way a leather bag fails?
The zip. Teeth separate under strain or a slider wears until it stops closing, and on most bags that ends the bag's usable life long before the leather shows any real wear. Strap attachment points tearing out is the second most common.
Is YKK hardware actually better?
The specific brand matters less than the fact that a brand is named at all.
